Challenge

Operations in Riyadh, Jeddah and the Eastern Province each reported on their own spreadsheets with different definitions of the same metrics. Consolidating a monthly board pack took most of a week, and the numbers were still argued over.

Approach

We agreed a single definition for each core metric first — deliberately before any engineering — then built pipelines from the ERP, fleet and finance systems into a governed warehouse, with master data management to reconcile customer and site records across regions.

Outcome

Leadership works from one dashboard with agreed definitions. The monthly pack is generated rather than assembled, and regional performance conversations start from the same numbers instead of reconciling them.

The hardest part of this engagement had nothing to do with technology. Getting three regional teams to agree on what “on-time delivery” meant took longer than building the pipelines — and without it, the dashboard would have been just a faster way to produce disputed numbers.
